The Friction Audit: A Framework for Finding Where Your Business Leaks Money
Before you automate anything, you have to see everything. Here's the methodology we use with every client.
Before you deploy any AI agent, you have to understand where your operation actually leaks. Not where you think it leaks, where it actually does. The two are almost never the same.
The Friction Audit is the methodology we use with every client before we touch a single automation. It takes about 45 minutes when done properly and consistently surfaces 3–5 high-impact targets that most teams had normalized as "just how it works."
The Framework
A Friction Audit looks at three layers of your operation:
- Time sinks. Where are your best people spending time on tasks that don't require their judgment? List every repeating task that takes more than 15 minutes per week. Sort by total hours.
- Exception handling. What breaks, and what does your team do when it does? Returns, billing anomalies, inventory discrepancies, every exception that requires human triage is a candidate for automation.
- Signal capture. What data is your business generating that nobody is acting on? Customer reviews, competitive intelligence, marketing performance anomalies. Most operations collect signals and discard them.
What to Do With the Output
After mapping your friction points, rank them by two axes: time cost (hours/week x fully-loaded labor rate) and reversibility (how easy is it to undo if the automation misbehaves). Start with high-time, high-reversibility targets first.
The goal isn't to automate everything. It's to automate the right things in the right order. The Friction Audit gives you that map.
